Office Fit-Out Decisions Should Be Judged Over the Lifecycle

Why first cost is an incomplete measure of workplace value

Cushman & Wakefield's 2025 India office fit-out guide reported collaborative-hybrid fit-out costs between INR 5,847 and INR 6,567 per square foot across major Indian cities, with Mumbai at approximately INR 6,567. It also reported that 77% of India contractor respondents expected company and vendor pricing to rise slightly over the following six months.[16] These are benchmark and sentiment findings, not guaranteed project prices.

Analysis

Cost-per-square-foot is useful for early budgeting. It is weak as a final decision rule because fit-outs create long-lived operating consequences. Layout affects utilisation, churn and employee choice. Materials affect maintenance and embodied carbon. Controls affect energy. Standardisation affects procurement speed and reuse.

Osmos Global analysis: every fit-out business case should show at least four views—initial capital, operating cost, adaptability and end-of-use consequence. Scenario tests should include headcount change, hybrid demand concentration, technology refresh, energy prices and lease duration. A cheaper fixed solution can be more expensive if it is altered twice.

Procurement should preserve comparability. Define scope boundaries, escalation assumptions, professional fees, technology, furniture, landlord contributions, taxes and contingency. Regional benchmarks must retain their original currency, city and specification basis.

The strategic question is not “what is the lowest fit-out cost?” It is “which investment produces a safe, adaptable and operable workplace at the lowest lifecycle risk?” In a volatile demand environment, flexibility has measurable option value—even when it does not appear in the first-cost benchmark.

Recommended action. Compare fit-out options on lifecycle cost, adaptability and end-of-use consequence—not first cost alone.
